Changing Tibia font in Tibia.pic - problem!

Can anyone tell me how to make this thing work? I'm remaking tibia into some oldschool 8bit graphics mmo and I'd like to change the font to fit the idea. The thing is when I edit 004.png (tibia font file from tibia.pic) and compile it, there's always this black square around the letters and the spaces between them are too big. I tried setting black as the transparent color with irfan view, but then the client stopped working (tibia.pic is corrupted). I'm using client version 8.54.

Also, is there a way to remove font's areola (I'm not sure if this is the right word?
